5 Enterprise 2.0 Myth Mantras that Must Die

This week's Enterprise 2.0 Conference in Boston was quite good. It is one of the few conference I still won't miss. The conference is a good mix of vendors, implementers, and those who live with those results while working hard to improve upon this. This conference is a great place to talk with people who working through the gaps in Enterprise 2.0 tools and services, but still finding great improvements in their company from these tools and services.

Enterprise 2.0 tools and services comprise many different types of offerings that help groups of people share, communicate, interact, and even get to real collaboration. One big question in the halls outside the sessions was "Why is this all lacking standards? Why can't we choose best tools for our needs and get them in integrate?" This question is straight of of the content management system early days as well, but that ended up a rather huge mess with no picking and choosing of the best solutions for your needs from various vendors and easily assembling them together. The customers lost their bid to get best of breed for to solve their problems and have had to settle for mediocre components all from one vendor (nobody is happy with their CMS and never has been, we really must not repeat this bad pattern again). Right now Enterprise 2.0 has a variety of choices with some really good options depending on what a customer's need is (sadly too few educate the customer on what is really needed before they purchase).

On of the frustrating things at Enterprise 2.0 Conference this go around was there are still myth mantras that echo the podiums and halls. They really need to stop as they have never been proven to be right and are often proven to be incorrect (many times shown to be wildly incorrect). The last two years at Enterprise 2.0 Conferences (as well as other conferneces) I was presenting these myths and getting the whole room giving giant nods in agreement and standing up after in Q&A why people still make these statements. Part of the problem is the statements have been said so often they must be true (mantra), but as presenters we really must check these things not just repeat. Quite often this leads to disgruntled customers who make up, what Stewart Mader calls the "one year club", which are organizations that hit the 6 month to one year mark and have giant lessons learned from their tools and services, but wish somebody let them know this stuff up front.

So here are the mantra myths that bug me the most that have no foundation and when presented with any real world examples or research they are quickly (and always) disproven:

Millennials Needing and Leading the Way

Myth: It is believed that it is the Millennials (those recently out of university and roughly 22 to 27 years old) that are expecting or demanding these social tools.

Reality: Every year at Enterprise 2.0 Conference, since 2007, there are one or more sessions where this myth gets debunked. In the last 5 years or so I have never been in or talked to an organization what had actually ever had this request from Millennials (over 50 organizations at this point). In fact any Millennial that has been in any meeting I have been part of in an organization has stated very strongly, they can't find any reason for using the tools in the organization and they don't know anybody their age who thinks that either. They do think the existing tools (ECM, Portals, e-mail, etc. are absolutely horrid and nearly impossible to use). Often it is people in their late 30s to late 50s who see the solid value in these social tools inside the organization as solutions for the painful and unproductive tools they are forced to use.

In 2007 it was a lesson's learned panel that the panelist from Motorola claimed very few of their younger employees used the tools they put in place and challenged the other panelist to state differently and they could not do so. In 2008 it the same thing came up in a couple panels, one of which was Oracle's User Experience session which was heavy on the research they put into building their own tools and services. Oracle researchers were initially surprised that there were very few young workers who could understand why they would have these tools at work, but they found those older knew the need to more easily share, aggregate, curate, and collaborate with others. Most of these older workers found that their existing tools were keeping them from getting their work done efficiently, and some times keeping them from getting it done at all.

Another perspective that I found insanely helpful in thinking through this is talking with university professors who use social tools (blogs, wikis, social bookmarking, etc.) as part of their class participation. Most professors (not in computer sciences or information sciences) have a common experience in that their students fall get graded on in-class participation, homework, and digital tool participation and nearly all do well in one or two of the three, but almost none do well in all three. Different people have different comfort zones and strengths, so the teachers have been learning to grade accordingly to balance for this.

Web 2.0 as a Guide

Myth: Often people make the link from Web 2.0 to Enterprise 2.0 stating we must follow this path which is successful.

Reality: This myth is problematic as organization look at Web 2.0 services and want exactly what is on the web. The problem with this is they often see the Web 2.0 tools as successful because they have a few million people using them. To most people 20 million people looks like a lot, or 50 million, or even 500 million. But with well over 1 billion people on the web around the globe, these numbers get put in to rather small percentages. Even with Facebook's 500 million or so, we still don't have 100% adoption.

When I have been dealing with Enterprise 2.0 "one year club" customers (and potential customers) they are often very disappointed with their low adoption (they were some how dreaming of millions of users inside the firewall of their 30k employee organization). Nearly every time they had out performed the Web 2.0 tools with percentage adoption, but that is not comforting.

What Web 2.0 does is provide a glimpse of much easier to use services and tools to get the job done. Sadly most Web 2.0 sites have been honed and incrementally improved on early adopters, who are not representative of the remaining 90% to 95% of the population. The reality of Enterprise 2.0 is that organizations are comprised of everybody (the mainstream and the ear) and they are a fixed population (for the most part) and great strides have been made with many vendor's tools that enable their offerings to be used by much higher percentages of the population. We all still need to work with vendors to get this ease of use and mapping to the wide variety of needs and depths of use.

No Training is Needed

Myth: Often you hear no training is needed because the tools are so easy, or its related mantra "if you build it they will come".

Reality: Similar the ease of use mentions in the Web 2.0 myth above, the enterprise 2.0 tools are much easier to use than the really complex and human unfriendly tools many organizations have through out. While the older tools usually require days of training, 500 page binders, and a lot of bullet point ridden presentations. The Enterprise 2.0 tools still require training, but the training is much much lighter. The training is hours (usually if it is more than 2 or 3 hours you may have the wrong tools or the wrong training) not days.

Many organizations are now complaining that they have spent incredible amounts of information for a enterprise wide portal or enterprise content management (ECM) tool. But the tools are so complex that they have an insanely small number of people in their organization that are trained well enough to add or manage content. Many organizations are looking to Enterprise 2.0 tools to get information out of people's heads easily and shared with others (as one of many uses and valuable solutions the tools and services provide).

90-9-1

Myth: Many people believe that one percent create content, nine percent modify and interact with that content, and 90 percent just consume that information and are passive.

Reality: Sometimes this myth gets attributed to Bradley Horowitz presentations while he was at Yahoo! that used these percentages as estimates inside a pyramid. He often has said he wished he never put numbers in it as they numbers are not accurate and the percentages can be flipped and still be correct.

Any organization that deploys social tools, iterates them to improve to people's needs, and has community leadership almost always finds these adoption rates grow over time. Some organizations many organizations get 5% to 20% adoption and active use in the first year. Over two years this grows to be much more. E-mail saw nearly similar patterns and took 5 to 7 years to reach about 99% adoption. But, the best example is the BBC's greater than 110 percent adoption over 7 years, but as Euan Semple explains part of this is the employee base of BBC shrunk durning that time, but it still makes the 90-9-1 myth look horribly foolish (I know many companies grade their potential consultants on use of this myth and if stated they are immediately dropped a few ranking points).

In 1996 I was working for a legal professional organization and one of my roles was running their private professional Compuserve forums. They had been using Compuserve 2 years or so by the time I worked there, but they were already above 40 percent of the 3,000 members were on the service. Of those using Compuserve more than 50% were actively participating. We were finding those with 6 to 18 months of were actively contributing at a 60% or higher rate. Every intranet forum or groupware service I have run, built, managed, or iterated in jobs since has followed similar patterns, so that is 14 years of living with the reality that the 90-9-1 is a myth and all the lessons learned during that time as well.

People are Becoming Openly Social

Myth: People are moving to being more openly social as years go by. This is also tied to the youth myth (this combination myth really doesn't hold up at all either).

Reality: In every organization the adoption and broad use of social tools is almost always tied to closed groups, but we know those are problematic as information is shared but is can be nearly impossible to access and use. Right up there is the nearly global understanding that services that are openly shared to all in the organization by default (or only option) have very low adoption. There is no better way to hinder adoption than to opt for all interactions to be openly shared.

This follows the understanding had pounded into me over the last 14 years and lead to the rethinking of all of the social interaction models I used and knew of (particularly from Web 2.0) and started from scratch, with one of the results being Elements of the social software stack. I used stack because there is a distinct order to how people progress through sharing information and one of the most important parts is having action (blogging, annotating, tagging, notes, etc.) followed by the decision how broadly you want to share it. Most tools have this backwards by choosing the tool or action you have set how broadly it will be shared. Community managers who have pushed to have this switched or to have the capability to not share everything by default have seen the adoption rates jump drastically. These same community managers are usually rather angry that nobody put them onto this basic understanding earlier.

Many who use this myth mantra point to Mark Zuckerberg of Facebook as their proof. But, Facebook data doesn't seem to support Zuckerberg's assumptions, in fact it is quite the opposite. Many of the social computing researchers who work with this and similar data (danah boyd and Fred Stuzman among others) find there are no trends at all toward opening up social and in fact there are solid trends in the opposite direction in the past 3 to 5 years.

Fixing the Myth Mantras

We really need to stop using these myths and start surfacing all of the evidence that runs counter to all of these myths. I keep thinking these myths have died as there are so many people sharing their research, experiences, and evidence to these myths. But, some it seems many don't have experiences of their own and are still finding it viable to surface these myths as they sound good.

The reality of all of this is people use the Enterprise 2.0 tools when they are well understood, the social realities and complexities are understood to help form solutions that fill the gaps in the problems that organizations face, and we all more forward faster. We need to focus on the realities not the false myth mantras so we all get smarter and can all start addressing the real hurdles while embracing real advances that are out there.


Facebook Makes it Hard to Like Them

This past week Facebook made a load of changes to how it works at their F8 conference. Very little of it is new or innovative, other than it is taking the ideas mainstream (and the ideas are poorly executed in usual Facebook style).

There are a lot of things that are problematic and troublesome. This is not directly about "the world is becoming openly social", which is a tiresome untrue meme if you talk to most people who are outside the tech industry. There is no quicker sanity check on this than watching use and more importantly non-use (more importantly why it is not used) of social tools inside the firewall of organizations. Being openly social is something that is very counter to most human cultures as we are not wired nor raised that way.

This is a listing of the personal problems Facebook has put me through. None of them were my decision or had my approval. (Also an overheard conversation included here toward the end that was pure gold.)

Reason I Use Facebook

First off, I have used Facebook to interact and keep up with friends and contacts I have met across life's travels. People are really amazing and Facebook is one place many of those who are not in design or technical industries hang out (exactly like AOL was in the 90s). Many of these people I have no idea of their views, beliefs or values, I am just connecting to them because I knew them at one point in life and I valued that relationship then for some large or small reason.

I joined Facebook just as it was opened to the non-academic crowd for the sole reason of connecting with and following the social software researchers who were (and still are much more) on top of what is good, missing, mis-understood, and wrong (still) in these social tools than most of the developers, designers, owners of the services, and pundits/gurus in this genre of tools and services. Ironically, these researchers really are not using Facebook as much and more ironically are finding, using Facebook data, that Facebook claims that people want op it to open up is far from the case (roughly 16,000 to 60,000 of Facebook's 400 million plus users requested things to be more open).

Opening Profile and Getting it Horribly Wrong

The first instance I ran into Facebook's mis-steps was with their Profile. Facebook turned all of the statements about one's self into links and made all of those open to the world. All of these statements had permissions closed to what I was comfortable with prior.

The big problem, as it always does with name and subject resolution is disambiguation (what is meant by a word, e.g. what is "apple", etc.). Any Profile likes or interests that I did not want to use the Facebook auto link would be removed from my profile (what challenged developer thought that one up?). The first look at my Facebook account it asked for me to give a blanket approval, to approve the creation of links one by one, or do it later. With 70 some links and I could see a few were not right and I was in Facebook check on a work contact so I was coming back later. I came back later that same day and still was focussing on work and Facebook asked the same and I replied the same.

The following day I looked at Facebook with a little time (10 minutes or so) and opened the select the links I want to make. The screen allowed me to approve all links with a check box and save. There was no, cancel option or come back later. I realized a couple of the links were horribly wrong (disambiguation problems) and I needed to sort out how to get them right. Since there was no cancel button I closed the page in the browser. I came when I had more time and found Facebook approved all of the links, even the wrong ones with out my permission.

The problems with this are it linked one of my favorite movies Blue of the French three colors trilogy to a porn movie (there are 3 it seems with this same name, according to various web searches). It created a fake page for my company, keep in mind Facebook doesn't care about pointing to actual pages or canonical (the source) source on the web (the web matters little to Facebook just like it did to AOL in the 90s). I don't nor will not have access to edit that fake Facebook page it created. The company I worked for prior also had a fake representation made up in Facebook and aggregated people from the four different companies with a similar name that none of these companies can fix either.

Cleaning Up Profile is Intentionally Hard

The only option to clean up the porn link and the remove other things while trying to sort out how to fix my own company link. In trying to remove the porn link first I found removing the link on the profile page by hiding it and then deleting it does nothing. The link was still there when I refreshed my profile page (as expected Facebook has either has no clue what it is doing or makes things intentionally difficult, and it is really hard to find designers and developers this incompetent). I went through my privacy pages and stumbled on something related and removed that, which did nothing to the profile link. An hour later I found a third place (I have no clue where) that had a remove option for that link, which finally worked for it and the other links I was removing.

At this time I also was locking down permissions by making all Facebook shared interactions with the service only available to 'Friends'. This lead to going through screen after screen and repeating the same changes for the same apps and services, because Facebook management is made intentionally hard and cumbersome. The global changes are not global, there are many more steps to getting things and keeping things locked down.

Why Tighten Permissions?

I had most of my Facebook permissions set to 'Friend of Friend' as I am rather cautious about what I share into the service. In February and early March I sat through 3 demonstrations from different marketers showing the great trove of personal data that Facebook offers up when you use Facebook Connect as a login to your site or service. But, not only is it the person's own personal information they are getting access to but anybody's information who has 'Friend of Friend' selected, as companies, advertisers, marketers, and any organization is your 'Friend' right? Many in the room realized how egregious this is, as most mainstream people (non-tech industry) using Facebook do not think about how widely this information is being shared and it is far from their intention to share the information with marketing or ad services (in many instances talking with mainstream people they are appalled and would not share that info or change what they say had they any idea). All three people demoing Facebook Connect clearly understood the ease to do evil with what was being surfaced and blatantly said "we will never do anything like that as we are an ethical marketing firm" (nice sentiment, but most in the room were not worried about these people presenting).

Where it became really clear to all in the room at one demo, was when the marketing analyst brought in live data they had collected (all three of the demonstrations did this, "to show the power" of their tools and ideas). The marketer selected one of the guys whose information was just added to their database and looked at all of the info that was shared. We all saw is name, his work, his home address, his phone numbers, he was married, his wife's name, and link to his profile, and many many other pieces of data, including people he friended. The marketer used the profile link to show this guy's page, which showed he had not linked to his wife's profile if she had one. But, it was clear most of his current interactions on Facebook were all with gay men and attending various "coming out parties". The marketer became very nervous and uttered, "I guess this guy's wife doesn't know he is gay". This statement may be completely incorrect, but having only partial context (perhaps not knowing his brother died of AIDS and he actively raises money for that community, while not being gay himself, or many other possibilities, even he is actually a gay man).

Transference of Reputation

The point is most of what is shared in Facebook is done with the understanding it is more of a closed private system than it is. But, also our friends and connections information is also part of who we are perceived to be. If we are connected to someone who turns out to be a member of the Klu Klux Klan, there is very quickly questions and assumptions of the similar is likely for us.

Facebook also opened their open social graph, which shows that people are connected and people are connected to things. There is no context in the social graph other than connections. These connections are built by friending someone or using Facebook's new Like feature. [Adina has a really good post on this The problem with Facebook Like]. The problem with an open social graph is it lacks context, it just shows who is connected to who or what. This is a problem with the unknown connections like Klan member, but also it opens up great trove of understanding for people to social engineer information and relationships to gain false trust for crimes or other deviant reasons.

I have stated over the years "The social graph is dangerous without context and much more dangerous w/ partial context", which is this social graph with no context is the just raw connections can be harvested and used in ways people never dreamed of when they made these connections. There is some trust that the organizations capturing this information will look out for us, but in this case Facebook is openly selling access to just that information. Facebook doesn't have your back, it has their own wallet. But, these partial context issues like the friend from years ago who is a Klan member and the usual human transference of reputation is more problematic and dangerous. The claims (assertions) people make about who and what they are connected to need context and it needs to be as robust as possible.

A Facebook "Like" has very little value to the person who clicked that link and has very little value to their connections. If you "Like" a restaurant, is it because of the food? Staff? Close to your work? The pies? Not knowing any of this makes that Like rather pointless. Services like Yelp allow for reviews and ratings. That level of context can start to have more value. But, solid value is when you get down to the level of Foodspotting, which gets to the real context of why somebody likes something, such as what at Shake Shack you liked. The ambiguity is removed and the understanding is clear. With this kind of information Facebook's Like is pointless and meaningless to people, but it does have big value to Facebook as it creates inbound links for Facebook.

External Opt-ins and Data Retention

Saturday I spent a few hours trying to clean-up Facebook while deciding to close my account there or if I could close access to account the few hundred people I am connected to there and make it harder to keep up with them there. After doing this I went to the Washington Post to check to see what activity was going on that had contacts on Twitter commenting about police activity in Washington, DC. The Washington Post greeted me with a large Facebook widget showing my Facebook connections and articles they like in the Post. This was something that the Washington Post opted me into with out my permission. Knowing that Facebook opened data retention from their partners from requiring them from having to dump data they get about its members after 24 hours to allowing them to keep it as long as they wish, also combined with Facebook opening access to parties open access to this new public information Facebook created with out asking permission (and making wrong open statements about the information in my profile).

Facebook is completely overstepping the bounds of anything right and decent by allowing opt-ins without permission from members. But, the Washington Post showed they have little understanding of the reality by opting me in with out my permission as well. All of the valued relationship I have with the Washington Post over the years, particularly after advising Post employees in my workshops more directly about social interactions, the fragility in keeping good relations, and getting social interactions right showed they have very little grasp.

Where to Now?

I still have not closed my Facebook account as it is the people I care about deeply who are there. But, it is those same people who are also realizing they are being thrown under the heap thanks to Facebook.

The other day Marshall Kirkpatrick asked me for comments on Facebook's steps and the need for a more distributed social network and that more distributed open network is where I think the next step will be. I think there will some really interesting discussions at the Internet Identity Workshop next month along these lines as many in the identity community are amazed at the lack of basic understanding of identity, privacy, and related social interactions Facebook has shown in these latest steps. Who widely people in the mainstream grasp what has been done to them (stereotypically people in the United States of America give very little concern to privacy, as they expect it is there and do not think it would be eroded or even the consequences of that). The distributed model where your identity and profile is housed in a place where people have deep trust and access to that can be accessed through permissions (think along the lines of Mine.org) is where we are headed next. When your provider is not as trustworthy as you wished or were lead to believe you can move to another and keep the relationships across all the services you already have as well as the permissions for who has access to what that you are comfortable with get moved as well.

Who Feels this Pain?

I don't know how widely this pain is felt, but one conversation I overheard gave me insight into one place where this pain is felt.

This weekend I was leaving an activity as the next group was arriving. One guy was particularly irritated and was complaining about Facebook and his profile links:

Irritated guy: I just went to check my Facebook account to see if my friend was coming this morning and I found my profile page was now all links. I didn't give them permission to do that.

Guy's friend: Mine did too, but I didn't have much there, just school and work.

Irritated guy: It is the work link they screwed up. The linked law firm Facebook now claims I worked at is not where I worked, but it is some ambulance chaser firm with a similar name. That is the last thing I need is that crappy of a reputation. I did not give Facebook permission to do that. They rather need to get to my permission by law, as it is they are making up lies about me.

Guy's friend: You moved on from your old firm? Where are you now?

Irritated guy: I am now a lawyer for the Federal Trade Commission. I left my old info as current as I haven't had time to change it.

Explaining the Granular Social Network

This post on Granular Social Networks has been years in the making and is a follow-up to one I previously made in January 2005 on Granular Social Networks as a concept I had been presenting and talking about for quite some time at that point. In the past few years it has floated in and out of my presentations, but is quite often mentioned when the problems of much of the current social networking ideology comes up. Most of the social networking tools and services assume we are broadline friends with people we connect to, even when we are just "contacts" or other less than "friend" labels. The interest we have in others (and others in us) is rarely 100 percent and even rarer is that this 100 percent interest and appreciation is equal in both directions (I have yet to run across this in any pairing of people, but I am open to the option that it exists somewhere).

Social Tools Need to Embrace Granularity

What we have is partial likes in others and their interests and offerings. Our social tools have yet to grasp this and the few that do have only taken small steps to get there (I am rather impressed with Jaiku and their granular listening capability for their feed aggregation, which should be the starting point for all feed aggregators). Part of grasping the problem is a lack of quickly understanding the complexity, which leads to deconstructing and getting to two variables: 1) people (their identities online and their personas on various services) and 2) interests. These two elements and their combinations can (hopefully) be seen in the quick annotated video of one of my slides I have been using in presentations and workshops lately.

Showing Granular Social Network

The Granular Social Network begins with one person, lets take the self, and the various interest we have. In the example I am using just five elements of interest (work, music, movies, food, and biking). These are interest we have and share information about that we create or find. This sharing may be on one service or across many services and digital environments. The interests are taken as a whole as they make up our interests (most of us have more interests than five and we have various degrees of interest, but I am leaving that out for the sake of simplicity).

Connections with Others

Our digital social lives contain our interests, but as it is social it contains other people who are our contacts (friends is presumptive and gets in the way of understanding). These contacts have and share some interests in common with us. But, rarely do the share all of the same interest, let alone share the same perspective on these interests.

Mapping Interests with Contacts

But, we see when we map the interests across just six contacts that this lack of fully compatible interests makes things a wee bit more complicated than just a simple broadline friend. Even Facebook and their touted social graph does not come close to grasping this granularity as it is still a clumsy tool for sharing, finding, claiming, and capturing this granularity. If we think about trying a new service that we enjoy around music we can not easily group and capture then try to identify the people we are connected to on that new service from a service like Facebook, but using another service focussed on that interest area it could be a little easier.

When we start mapping our own interest back to the interest that other have quickly see that it is even more complicated. We may not have the same reciprocal interest in the same thing or same perception or context as the people we connect to. I illustrate with the first contact in yellow that we have interest in what they share about work or their interest in work, even though they are not stating or sharing that information publicly or even in selective social means. We may e-mail, chat in IM or talk face to face about work and would like to work with them in some manner. We want to follow what they share and share with them in a closer manner and that is what this visual relationship intends to mean. As we move across the connections we see that the reciprocal relationships are not always consistent. We do not always want to listen to all those who are sharing things, with use or the social collective in a service or even across services.

Focus On One Interest

Taking the complexity and noise out of the visualization the focus is placed on just music. We can easily see that there are four of our six contacts that have interest in music and are sharing their interest out. But, for various reasons we only have interests in what two of the four contacts share out. This relationship is not capturing what interest our contacts have in what we are sharing, it only captures what they share out.

Moving Social Connections Forward

Grasping this as a relatively simple representation of Granular Social Networks allows for us to begin to think about the social tools we are building. They need to start accounting for our granular interests. The Facebook groups as well as listserves and other group lists need to grasp the nature of individuals interests and provide the means to explicitly or implicitly start to understand and use these as filter options over time. When we are discussing portable social networks this understanding has be understood and the move toward embracing this understanding taken forward and enabled in the tools we build. The portable social network as well as social graph begin to have a really good value when the who is tied with what and why of interest. We are not there yet and I have rarely seen or heard these elements mentioned in the discussions.

One area of social tools where I see this value beginning to surface in through tagging for individuals to start to state (personally I see this as a private or closed declaration that only the person tagging see with the option of sharing with the person being tagged, or at least have this capability) the reasons for interest. But, when I look at tools like Last.fm I am not seeing this really taking off and I hear people talking about not fully understanding tagging as as it sometimes narrows the interest too narrowly. It is all an area for exploration and growth in understanding, but digital social tools, for them to have more value for following and filtering the flows in more manageable ways need to more in grasping this more granular understanding of social interaction between people in a digital space.


Selective Sociality and Social Villages

The web provides wonderful serindipity on many fronts, but in this case it brought together two ideas I have been thinking about, working around, and writing about quite a bit lately. The ideas intersect at the junction of the pattern of building social bonds with people and comfort of know interactions that selective sociality brings.

The piece that struck me regarding building and identifying a common bond with another person came out of Robert Paterson's "Mystery of Attraction" post (it is a real gem). Robert describes his introduction and phases of getting to know and appreciate Luis Suarez (who I am a huge fan of and deeply appreciate the conversations I have with him). What Robert lays out in his introduction (through a common friend on-line) is a following of each other's posts and digital trail that is shared out with others. This builds an understanding of each others reputation in their own minds and the shared interest. Upon this listening to the other and joint following they built a relationship of friendship and mutual appreciation (it is not always mutual) and they began to converse and realized they had a lot more in common.

Elements of Social Software Build OrderWhat Robert echos is the Elements in Social Software and its build order. This build order is common in human relationships, but quite often social software leaves out steps or expects conversations, groups, and collaboration to happen with out accounting for the human elements needed to get to this stage. Quite often the interest, ideas, and object (all social objects) are the stimulus for social interaction as they are the hooks that connect us. This is what makes the web so valuable as it brings together those who are near in thought and provides a means to connect, share, and listen to each other. I really like Robert's analogy of the web being like university.

Selective Sociality of Villages

The piece that resonated along similar threads to Robert's post is Susan Mernit's "Twitter & Friend Feed: The Pleasure of Permissions". Susan's post brings to light the value of knowing who you are sharing information with and likes the private or permission-based options that both Twitter and FriendFeed offer. This selective sociality as known Local InfoCloud of people and resources that are trusted and known, which we use as resources. In this case it is not only those with whom we listen to and query, but those with whom we share. This knowing who somebody is (to some degree) adds comfort, which is very much like Robert Patterson and Luis Suarez#039; villages where people know each other and there is a lot of transparency. Having pockets where our social armor is down and we can be free to share and participate in our lives with others we know and are familiar to us is valuable.

I am found these two pieces quite comforting as they reflect much of what I see in the physical community around me as well as the work environments I interact with of clients and collaborators. The one social web service I have kept rather private is Twitter and I really want to know who someone is before I will accept them as a connection. This has given me much freedom to share silly (down right stupid - in a humorous way) observations and statements. This is something I hear from other adults around kids playgrounds and practices of having more select social interactions on line in the services and really wanting to connect with people whom they share interests and most often have known (or followed/listened to) for sometime before formally connecting. Most often these people want to connect with the same people on various services they are trying out, based on recommendation (and often are leaving a service as their friends are no longer there or the service does not meet their needs) of people whom they trust. This is the core of the masses who have access and are not early adopters, but have some comfort with the web and computers and likely make up 80 to 90 percent of web users.


Remote Presentation and Perception Matrix for Social Tools

Today I did something I had never done before (actually a few things) I sat in my office in my home and gave a live web video presentation to a conference elsewhere on the globe. I presented my nearly all new presentation, Keeping Up With Social Tagging to the Expert Workshop in: Social Tagging and Knowledge Organization - Perspectives and Potential that was put on by the Knowledge Media Research Center in Tübingen, Germany.

Remote Presentation Feelings

While the remote video presentation is normal for many people inside their large organizations and I have presented at meetings and conferences where my presentation was provided to other location on live video feed (my recent Ann Arbor trip to present at STIET was HD broadcast to Wayne State in Detroit), this home office to conference presentation was new to me. The presentation and video link used Adobe Connect, which allowed me to see whom I was talking to, manage my slides, text chat, and see myself. This worked quite well, much better than I expected. I did have my full slide presentation in lightroom view set up in Keynote on my external monitor on the side and used Awaken on the side monitor as well to help with timing.

The ability to get feedback and watch the attendees body language and non-verbal responses was insanely helpful. I have given webinars and done phone presentations where I had not visual cues to the audience responses, which I find to be a horrible way to present (I often will expand on subjects or shorten explanations based on non-verbal feedback from the audience). Adobe Connect allowed this non-verbal feedback to be streamed back to me, which completely allows me to adjust the presentation as I normally do.

One thing that was a wee bit difficult was having to change focus (I suppose that comes with use and experience), but I would watch audience feedback while presenting, peek to the side to see where I was with time and slides (to work in the transitions), but would then try to look at the camera to "connect". Watching myself on the video feedback the moments I would try to connect through the camera I would open my eyes wide as if trying to see through my iSight and boy does that come across looking strange on a close range camera. I also (unknown to myself until recently watching a video of another presentation I had done) use a similar facial expression to add emphasis, I am realizing with a camera as close as it is for web presentation also really looks odd. I am sort of used to listening to myself (normally to write out new analogies I use or responses to questions), but watching myself in playback from that close of a range is really uncomfortable.

One thing I really missed in doing this web video presentation was extended interaction with the attendees. I rather enjoy conferences, particularly ones with this focussed a gathering as it makes for great socializing with people passionate about the same subjects I am passionate about. I like comparing note, perceptions, and widely differing views. It helps me grow my knowledge and understandings as well as helps change my perceptions. Live face-to-face conversation and sharing of interests is an incredibly value part of learning, experiencing, and shaping views and it is something I greatly enjoy attending conferences in person. I am not a fan of arriving at a conference just prior to a presentation, giving the presentation, and then leaving. The personal social interaction is valuable. The video presentation does not provide that and I really missed it, particularly with the people who are so closely tied to my deep interest areas as this workshop was focused.

New Content in Presentation

This presentation included a lot of new content, ideas, and concepts that I have not really presented or written about in as open of a forum. I have received really strong positive feedback from the Faces of Perception, Depth of Perception, and Perception Matrix when I have talked about it with people and companies. I have included this content in the book on social bookmarking and folksonomy I am writing for O&Reilly and pieces have been in public and private workshops I have given, but it was long past time to let the ideas out into the open.

The components of perception came about through reading formal analysis and research from others as well as not having a good models myself to lean on to explain a lot of what I find from social computing service providers (web tools in the Web 2.0 genre as well as inside the firewall Enterprise 2.0 tools) as tool makers or service owners. The understandings that are brought to the table on a lot of research and analysis is far too thin and far too often badly confuses the roles and faces of the tool that are being reviewed or analyzed. In my working with tool makers and organizations implementing social tools the analysis and research is less than helpful and often makes building products that meet the user needs and desires really difficult. I am not saying that this conceptual model fixes it, but from those who have considered what it shows almost all have had realizations they have had a less than perfect grasp and have lacked the granularity they have needed to build, analyze, or research these social tools.

I am hoping to write these perspectives up in more depth at some point in the not too distant future, but the video and slides start getting the ideas out there. As I have been walking people through how to use the tools I have been realizing the content needed to best us the model and matrix may take more than a day of a workshop of even a few days to get the most complete value from it. These tools have helped me drastically increase my value in consulting and training in the very short time I have used them. Some are finding that their copying of features and functionality in other social services has not helped them really understand what is best for their user needs and are less than optimal for the type of service they are offering or believe they are offering.


The State of Enterprise Social Software

Last Friday the Read/Write Web post on "Big Vendors Scrap for Enterprise 2.0 Supremacy" post really was bothersome for me. The list of big players and their products in the post seemed to show the sorry state of offerings by the big companies more than it shows they understand the vast improvements that have been put forth in the consumer webspace and by much better smaller companies.

Companies Claiming to Get Web 2.0

Nearly all of the enterprise software product companies are claiming understanding of Web 2.0, but none execute well on it and very few show promise of getting to good products (not even targeting great yet) in the near future. The companies placing a stake, include:

  • BEA: Traditional enterprise clunky and difficult to use interfaces
  • IBM: A good start with their Connections social software stack, but none of the tools are close to current practices and not to best practices. A version 2.0 may fix a lot of the issues. This is the best of this traditional enterprise bunch.
  • Microsoft: Leads their efforts with their newest version of Sharepoint. Sharepoint creates mini silos that are difficult to share information out of. The opposite of openness, sharing, and efficiency (tenets of Web 2.0).
  • Oracle: Offers sprinkling of Ajax interfaces and Web 2.0-like features, but really misses
  • SAP: As far as I can tell they have not launched anything yet

The best of this bunch with the most promise is IBM at the moment. IBM is saying all the right things and their products, while not current best practices or close yet, show they have most of the right foundation and the whisperings of version 2 sound like that could be a really useful tool for enterprise. IBM is using their own tools in-house and getting a lot of feedback there from eating their own dog food.

The BEA product I have only been able to watch video demos as my request to get hands on demonstration was turned down as I am not a direct buyer (I have three large clients interested in the products that are wanting my feedback and that will drive their decision to purchase or not). The BEA screen shots show really poor traditional enterprise software interfaces and while including trendy (but often not helpful) tag clouds and other hints they heard the buzzwords, the tools are not really more than old enterprise software in Web 2.0 clothing.

Microsoft Sharepoint is every enterprise's darling for a few weeks. Sharepoint built on top of its existing teamware, collaboration, and workflow tools from the prior version and added easier to use interfaces. The downside for organizations is it creates mini silos of content and ideas that can benefit the whole organization. There is a lot of frustration around Sharepoint in enterprise as it is more difficult to get it to do what is desired and the silo issues are often problematic. I do like Sharepoint as it triggers business for me, with enterprises wanting to better understand and get smart on what social software in the enterprise could do for them if they get it right (this is what I do at InfoCloud Solutions, Inc. for customers, get them smart on possibilities and good practices, which usually leads to helping the technology vendors improving their products for use).

Oracle seems to have added "features" into their offerings (based on what Oracle developers tell me), but there is little solid there to talk about.

SAP is an unknown as they have not launched anything as of yet that I can tell.

What Should Be in Web 2.0 for Enterprise

One of the core pieces of the Web 2.0 mantra is Ease of Use. Most enterprise software over the years has been "ease of abuse". Enterprise software is apparently supposed to come with very large manuals. The interfaces need to be cleaned up and focus on affordance and improved task processes that allow for diversions (say, fix an address while entering a sales order should hover to fix the address not require you to go back to the beginning).

Providing ease of sharing information as well as ease for holding on to information that has value to individuals. Sharing is a really sticky problem in most large organizations as many are built around heavy privacy (some of it for good reason, but an incredible is overly cautions and hinders efficiency and being a smart organization). Sharing to make an organization smart and knowledgeable requires openness. There is yet to be an enterprise service that account for openness and needed privacy well. Many require a gatekeeper and permission, which are both bottlenecks. There does not seem to be a trust in employees to do the right thing. Most management can not come up with a valid worse case scenario that is viable, but still strong privacy is important. As one CIO commented to me, "we know we need social software inside our organization as we recognize the strong value, but we need to greatly limit sharing and have everything private." At least that person recognized the value of social software, the next step is sorting out that most things inside the organization do not need to be private (20 to 30 percent is usually what needs to be private) so to make a smarter, more knowledgable, and more efficient organization that is more competitive.

Today's Viable Web 2.0 Tools for Enterprise

While the big companies are not quite grasping how to vastly improve their offerings to enterprise, there are many companies that do grasp that is needed and being demanded by many enterprise organizations. There are many of these companies, but the ones I see performing well in enterprise and companies are happy with are the following for in-house enterprise solutions:

  • ConnectBeam for social bookmarking that intelligently incorporates with your existing enterprise search
  • Cogenz for social bookmarking for smaller companies and are comfortable with the service being hosted outside the firewall.
  • SocialText for enterprise wiki and adding needed wiki tools into Sharepoint
  • Atlassian for enterprise wiki and an increasing array for social software options
  • MobableType Enterprise Edition for blogging, identity management, community support, and profile tools
  • WordPress with Automattic Services for blogging
  • Drupal for a full platform for social software development.

There are many more options on this front, but these are the ones that are getting the most interest and high marks from people using them.

The Next Step

Those organization who have been implementing real social software solutions in-house are finding they are needing another layer after the tools have been running for a while. When the tools catch on, and the most often do, there will be a good amount of new content and sorting through it, analyzing it, and finding the best relevant information out of it (be it blogs, wikis, social bookmarking, collaboration tools, etc.) needs tools. Most of these tools will need to be built in-house as solutions are not yet there (other than enterprise search and its augmentations). Most organization do not see the need for these tools until 9 months to 24 months in, but it will come. There is good information and there is great information, but much of it all depends on the hand the information is in. On the web we are not quite there yet, but we are getting closer with tools like Lijit, and some of the ConnectBeam's relevance understanding is helpful.

Sharing and Following/Listening in the Social Web

You may be familiar with my granular social network post and the postings around the Personal InfoCloud posts that get to personal privacy and personal management of information we have seen, along with the Come to Me Web, but there is an element that is still missing and few social web sites actually grasp the concept. This concept is granular in the way that the granular social network is granular, which focusses on moving away from the concept of "broad line friends" that focus on our interest in everything people we "friend", which is not a close approximation of the non-digital world of friend that we are lucky to find friends who have 80 percent common interests. This bit that is missing focusses on the sharing and following (or listening) aspects of our digital relationships. Getting closer to this will help filter information we receive and share to ease the overflow of information and make the services far more valuable to the people using them.

Twitter Shows Understanding

Twitter in its latest modifications is beginning to show that it is grasping what we are doing online is not befriending people or claiming friend, but we are "following" people. This is a nice change, but it is only part of the equation that has a few more variables to it, which I have now been presenting for quite a few years (yes and am finally getting around to writing about). The other variables are the sharing and rough facets of type of information we share. When we start breaking this down we can start understanding the basic foundation for building a social web application that can begin to be functional for our spheres of sociality.

Spheres of Sociality

Spheres of Sociality The Spheres of Sociality are broken into four concentric rings:

  1. Personal
  2. Selective
  3. Collective
  4. Mob

There are echos of James Surowiecki's Wisdom of Crowds in the Spheres of Sociality as they break down as follows. The personal sphere is information that is just for one's self and it is not shared with others. The selective sphere, which there may be many a person shares with and listens to, are closed groups that people are comfortable sharing and participating with on common interests (family, small work projects, small group of friends or colleagues, etc.). The collective sphere is everybody using that social tool that are members of it, which has some common (precise or vague) understanding of what that service/site is about. The last sphere is the mob, which are those people outside the service and are not participants and who likely do not understand the workings or terminology of the service.

These sphere help us understand how people interact in real life as well as in these social environments. Many of the social web tools have elements of some of these or all of these spheres. Few social web tools provide the ability to have many selective spheres, but this is a need inside most enterprise and corporate sites as there are often small project teams working on things that may or may not come to fruition (this will be a future blog post). Many services allow for just sharing with those you grant to be your followers (like Twitter, Flickr, the old Yahoo! MyWeb 2.0, and Ma.gnolia private groups, etc.). This selective and segmented group of friends needs a little more examination and a little more understanding.

Granular Sharing and Following

Unequal AccessThe concepts that are needed to improve upon what has already been set in the Spheres of Sociality revolve around breaking down sharing and following (listening) into more discernible chunks that better reflect our interests. We need to do this because we do not always want to listen everything people we are willing to share with are surfacing. But, the converse is also true we may not want to share or need to share everything with people we want to follow (listen to).

In addition to each relationship needing to have sharing and listening properties, the broad brush painted by sharing and listening also needs to be broken down just a little (it could and should be quite granular should people want to reflect their real interests in their relationships) to some core facets. The core facets should have the ability to share and listen based on location, e.g. a person may only want to share or listen to people when they are in or near their location (keeping in mind people's location often changes, particularly for those that travel or move often). The location facet is likely the most requested tool particularly for those listening when people talk about Twitter and Facebook. Having some granular categories or tags to use as filters for sharing and listening makes sense as well. This can break down to simple elements like work, play, family, travel, etc. as broad categories it could help filter items from the sharing or listening streams and help bring to focus that which is of interest.

Where this gets us it to an ability to quickly flag the importance of our interactions with others with whom we share information/objects. Some things we can set on an item level, like sharing or just for self, and if sharing with what parameters are we sharing things. We will set the default sharing with ourself on so we have access to everything we do. This follows the Spheres of Sociality with just personal use, sharing with selective groups (which ones), share with the collective group or service, and share outside the service. That starts setting privacy of information that starts accounting for personal and work information and who could see it. Various services have different levels of this, but it is a rare consumer services that has the selective service sorted out (Pownce comes close with the options for granularity, but Flickr has the ease of use and levels of access. For each item we share we should have the ability to control access to that item, to just self or out across the Spheres of Sociality to the mob, if we so wish. Now we can get beyond the item level to presetting people with normative rights.

We can set people with properties that will help use with default Sphere of Sociality for sharing and listening. The two directions of communication really must be broken out as there are some people we do not mind them listening to the selective information sharing, but we may not have interest in listening to their normal flow of offerings (optimally we should be able to hear their responses when they are commenting on items we share). Conversely, there may be people we want to listen to and we do not want to share with, as we may not know them well enough to share or they may have broken our privacy considerations in the past, hence we do not trust them. For various reasons we need to be able to decide on a person level if we want to share and listen to that person.

Granular Listening and Sharing

Not, only do we have needs and desires for filtering what we share and listen to on the person level, but if we have a means to set some more granular levels of sharing, even at a high level (family, work, personal relation, acquaintance, etc.). If we can set some of these facets for sharing and have them tied to the Spheres we can easily control who and what we share and listen to. Flickr does this quite well with the simple family, friends, contacts, and all buckets, even if people do not use them precisely as such as family and friends are the two selective buckets they offer to work with (most people I know do not uses them precisely as such with those titles, but it provides a means of selective sharing and listening).

Geo Listening and Sharing

Lastly, it is often a request to filter listening and sharing by geography/location access. There are people who travel quite a bit and want to listen and share with people that are currently local or will be local to them in a short period, but their normal conversations are not fully relevant outside that location. Many people want the ability not to listen to a person unless they are local, but when a person who has some relationship becomes local the conversation may want to be shared and/or listened to. These settings can be dependent on the granular listening and sharing parameters, or may be different.

Getting There...

So, now that this is out there it is done? Hmmm, if it were only so easy. The first step is getting developers of social web and social software to begin understanding the social relationships that are less broad lines and more granular and directional. The next step is a social interaction that people need to understand or that the people building the interfaces need to understand, which is if and how to tell people the rights granted are not reciprocal (it is seems to be a common human trait to have angst over non-reciprocal social interactions, but it is the digital realm that makes it more apparent that the flesh world).


Stitching Conversation Threads Fractured Across Channels

Communicating is simple. Well it is simple at its core of one person talking with another person face-to-face. When we communicate and add technology into the mix (phone, video-chat, text message, etc.) it becomes more difficult. Technology becomes noise in the pure flow of communication.

Now With More Complexity

But, what we have today is even more complex and difficult as we are often holding conversation across many of these technologies. The communication streams (the back and forth communication between two or more people) are now often not contained in on communication channel (channel is the flavor or medium used to communicate, such as AIM, SMS, Twitter, e-mail, mobile phone, etc.).

We are seeing our communications move across channels, which can be good as this is fluid and keeping with our digital presence. More often than not we are seeing our communication streams fracture across channels. This fracturing becomes really apparent when we are trying to reconstruct our communication stream. I am finding this fracturing and attempting to stitch the stream back together becoming more and more common as for those who are moving into and across many applications and devices with their own messaging systems.

The communication streams fracture as we pick-up an idea or need from Twitter, then direct respond in Twitter that moves it to SMS, the SMS text message is responded back to in regular SMS outside of Twitter, a few volleys back and forth in SMS text, then one person leaves a voicemail, it is responded to in an e-mail, there are two responses back and forth in e-mail, an hour later both people are on Skype and chat there, in Skype chat they decide to meet in person.

Why Do We Want to Stitch the Communication Stream Together?

When they meet there is a little confusion over there being no written overview and guide. Both parties are sure they talked about it, but have different understandings of what was agreed upon. Having the communication fractured across channels makes reconstruction of the conversation problematic today. The conversation needs to be stitched back together using time stamps to reconstruct everything [the misunderstanding revolved around recommendations as one person understands that to mean a written document and the other it does not mean that].

Increasingly the reality of our personal and professional lives is this cross channel communication stream. Some want to limit the problem by keeping to just one channel through the process. While this is well intentioned it does not meet reality of today. Increasingly, the informal networking leads to meaningful conversations, but the conversations drifts across channels and mediums. Pushing a natural flow, as it currently stands, does not seem to be the best solution in the long run.

Why Does Conversation Drift Across Channels?

There are a few reasons conversations drift across channels and mediums. One reason is presence as when two people notice proximity on a channel they will use that channel to communicate. When a person is seen as present, by availability or recently posting a message in the service, it can be a prompt to communicate. Many times when the conversation starts in a presence channel it will move to another channel or medium. This shift can be driven by personal preference or putting the conversation in a medium or channel that is more conducive for the conversation style between people involved. Some people have a preferred medium for all their conversations, such as text messaging (SMS), e-mail, voice on phone, video chat, IM, etc.. While other people have a preferred medium for certain types of conversation, like quick and short questions on SMS, long single responses in e-mail, and extended conversations in IM. Some people prefer to keep their short messages in the channel where they begin, such as conversations that start in Facebook may stay there. While other people do not pay attention to message or conversation length and prefer conversations in one channel over others.

Solving the Fractured Communication Across Channels

Since there are more than a few reasons for the fractured communications to occur it is something that needs resolution. One solution is making all conversations open and use public APIs for the tools to pull the conversations together. This may be the quickest means to get to capturing and stitching the conversation thread back together today. While viable there are many conversations in our lives that we do not want public for one reason or many.

Another solution is to try to keep your conversations in channels that we can capture for our own use (optimally this should be easily sharable with the person we had the conversation with, while still remaining private). This may be where we should be heading in the near future. Tools like Twitter have become a bridge between web and SMS, which allows us to capture SMS conversations in an interface that can be easily pointed to and stitched back together with other parts of a conversation. E-mail is relatively easy to thread, if done in a web interface and/or with some tagging to pull pieces in from across different e-mail addresses. Skype chat also allows for SMS interactions and allows for them to be captured, searched, and pulled back together. IM conversations can easily be saved out and often each item is time stamped for easy stitching. VoIP conversations are often easily recorded (we are asking permission first, right?) and can be transcribed by hand accurately or be transcribed relatively accurately via speech-to-text tools. Voice-mail can now be captured and threaded using speech-to-text services or even is pushed as an attachment into e-mail in services as (and similar to) JConnect.

Who Will Make This Effortless?

There are three types of service that are or should be building this stitching together the fractured communications across channels into one threaded stream. I see tools that are already stitching out public (or partially public) lifestreams into one flow as one player in this pre-emergent market (Facebook, Jaiku, etc.). The other public player would be telecoms (or network provider) companies providing this as a service as they currently are providing some of these services, but as their markets get lost to VoIP, e-mail, on-line community messaging, Second Life, etc., they need to provide a service that keeps them viable (regulation is not a viable solution in the long run). Lastly, for those that do not trust or want their conversation streams in others hands the personally controlled application will become a solutions, it seems that Skype could be on its way to providing this.

Is There Demand Yet?

I am regularly fielding questions along these lines from enterprise as they are trying to deal with these issues for employees who have lost or can not put their hands on vital customer conversations or essential bits of information that can make the difference in delivering what their customers expect from them. Many have been using Cisco networking solutions that have some of these capabilities, but still not providing a catch all. I am getting queries from various telecom companies as they see reflections of where they would like to be providing tools in a Come to Me Web or facilitating bits of the Personal InfoCloud. I am getting requests from many professionals that want this type of solution for their lives. I am also getting queries from many who are considering building these tools, or pieces of them.

Some of us need these solutions now. Nearly all of us will need these solutions in the very near future.
